$500K Monthly Sales But No Profits:
How We Turned a Struggling Brand & PPC Chaos into a Thriving Business

This client was once highly profitable during the COVID boom, but by the time they joined us, their margins had completely disappeared. Despite generating $500K in monthly sales, they were barely breaking even—trapped in a cycle of poor PPC management, minimal organic sales, and no clear strategy forward.

After conducting a deep analysis and identifying inefficiencies, we crafted a data-driven strategy and executed relentlessly. 

When they joined us in March 2024, their monthly revenue fluctuated between $400K and $550K, while net margins ranged from $10K to negative $10K, essentially breaking even.

Fast forward one year: Revenue is up 30-40% YoY, but more importantly, profits have surged. They are now consistently achieving 13-15% gross profit margins, netting anywhere from $75K to $140K per month—with December hitting record profitability.

Complete Brand Repositioning & Rebranding

We developed a new brand style and packaging design for all the leading products of the brand to improve CTR and CVR.

By working with the designers we’re working with in GNO Partners and leading the project with the client we were able to secure several lifts in CVR and CTR for the leading products of the brand.

Shift in PPC Strategy: From ACOS Focus to Ranking Focus

The PPC performance and management was the biggest bottleneck of this brand. 

The client had very little knowledge of how to use PPC effectively. 

So we started to execute and put the majority of our focus into this area:

  • March 2024: We started with cutting wasted PPC spend and funnel budget into aggressive ranking campaigns.
  • April 2024: with the extra budgets, we started to launch ranking campaigns for all main keywords.
  • Within 30 days, 70% of ad spend was allocated to ranking campaigns using our Relaunch Framework we’re using with all clients at GNO Partners.
  • Maintained this budget allocation from April to September, securing top positions in all key keywords, across several of the top products in the portfolio.
  • September onward: Shifted 50% of PPC budget to profit-driven campaigns (SBV, SBH, ASIN targeting, auto campaigns) to maximize margins while maintaining rankings.

This process was the bread and butter of the process, and helped regain all the top organic ranking spots, while teaching the client how to manage his PPC correctly.

Strategic Use of Amazon Deals to Drive Profits

The client was initially skeptical about deals, believing they weren’t profitable.

We changed their mindset by demonstrating how to use Best Deals and Lightning Deals strategically to maximize both sales and profitability.

In May 2024, we implemented the first Best Deal for their leading product. Since then, we have gradually expanded the strategy, adding more Best Deals and Lightning Deals while carefully controlling PPC ad spend to drive organic sales and maximize profits.

The client now runs 1 Best Deal + 2-3 Lightning Deals per month, leading to increased order velocity and improved organic rankings.

Catalog Streamlining

We discontinued 10-15% of child ASINs that weren’t contributing to profitability.

Over the past year, we cleared overstock by leveraging targeted deals, PPC, and promotions, significantly improving cash flow.

Results

The client is extremely satisfied with the results.
We took their brand from barely breaking even to consistently generating $75K–$100K in monthly profits, while also increasing revenues by 50%.

A direct comparison highlights the impact:

  • December, January, and February (2023-24): $98,226 in total gross profit.
  • December, January, and February (2024-25): $373,216 in total gross profit—a 3.8x increase!

A major credit goes to the client and their team. Their ability to execute quickly, implement recommendations without hesitation, and continuously test and iterate has been the driving force behind their success.
